Nest thermostat power connector issues

If anyone can help with this conundrum, please step up. I have multiple zone oil fired water baseboard heating. Each of the 2 thermostats are wired to respective zone valves and those valves are then wired to T-T TERMINALS on the furnace board. The water heater is also configured this way. The board DOES include and unused C terminal which I have tried to use. The system also incorporates a transformer ( assumed to be 24v ) in the thermostat to valve circuits. It is a heat only system thus only red and white go to the thermostat and the power connector causes a complete no power message as opposed to the n261 with nothing else added to the system. No configuration I have tried has worked. Normal working configuration with previous thermostat- red lead from thermostat to valve, White lead from thermostat to transformer then out to valve. Please help

Nest support was no help, no understanding of how thier product is designed to function. I don't live in an area where these devices are widely applied and no one who knows how to install on my type of system. Would cost an arm and a leg to have a nest specialist to come out when I'm savy enough to rebuild an engine. Considering moving away from Google products altogether
