Wired Nest gen 1 Doorbell/camera (hello) not working

My Nest Hello camera/doorbell hs stopped working. I discovered the power transformer was shot, so I bought another 16-24VAC unit. Now nothing comes on and the voltage across the terminals on the back of the unit measure 12.4 VAC when hooked up. The power coming off the transformer reads 19VAC when not connected to the camera.I dod notice that the camera starts to get warm fairly rapidly when hooked up. I tried the factory reset, but no lights ever come on. What next?
